Azure Migration: The Guide We Wish We'd Had

Everything we've learned moving businesses onto Azure since 2013. Including the mistakes we made so you don't have to.

Every Azure migration we've run has taught us something, and most of them have taught us something the hard way. This is the short version: the patterns that consistently work, and the mistakes we've made and would rather not make with you.

1. Discovery before design

Nothing gets architected before we've inventoried every workload, every dependency, and every integration currently in flight. Including the ones nobody remembered until they broke. Nine times out of ten there is a scheduled task on somebody's laptop that turns out to be load-bearing.

2. Reserved instances are the actual TCO lever

Right-sizing captures maybe twenty percent of the savings. Locking in reserved-instance commitments on the workloads that aren't going anywhere captures another forty. Spot for dev and non-production is where the last chunk hides. Almost nobody does all three, and that's why the Azure bill keeps quietly climbing.

3. Test the failover before you need it

We run a quarterly failover exercise on every managed Azure environment. Not because we expect a failure, but because "we tested it" and "it should work" are different sentences, and only one of them holds up in a board meeting.
